Week 1.

Week 2. How to use your financial statements to get perspective from an owner’s standpoint. Learn which numbers deserve your attention and what they mean. Learn how to improve your score.

Week 3. Learn simple, but crucial, calculations you can make every day to make sure your cash management is under control to the benefit of your company. You’ll no longer be in the dark about your ability to meet your obligations.

Week 5. A deeper look at managing your processes.

Week 6. What to look for and how to interview a proper scorekeeper and others.

After week 6, we’ll schedule another phone call to discuss your progress and answer questions.

Week 7. How to recognize and stop the myriad ways that vendors, customers, and employees can steal from you. Bookkeeper theft is endemic, employee theft is well-known, but I’ve seen vendor theft outpace those two combined. And don’t forget, higher sales often result in less cash. Learn to recognize theft and unexpected cash depletions when they happen and what to do about them.

Week 8. Cost reduction using a cost model. An introduction to a powerful, yet often ignored or miscalculated, element in your pricing model.

Week 9. How to monitor your progress.

After week 9, we’ll schedule a phone call to monitor progress and answer questions you might have.

Weeks 10–15. These chapters walk you step-by-step through building a cost model for one of your products. You think you know what your costs are. Business owners rarely do. The cost model is a tool that can show you exactly where to focus your cost reduction efforts that give you the greatest benefit up front. You’ll learn why your profit is so low when your current pricing model says you should be making much more.

After weeks 12 and 15, we’ll schedule phone calls to discuss progress and answer questions.

Weeks 16–18. These chapters show you how to use the cost model to measure your productivity and begin production planning. They teach you how to give your employees their score and reduce the chaos that comes with not having consistent systems to perform the work.

After week 18, we’ll schedule a phone call to review progress and answer your questions.

Week 19. How to keep your inventory, accounts receivable, and accounts payable in balance with your growth.

Week 20. How to run a business in 40 hours a week. Employees will do what you want them to if your systems are working for them. But first, are you hiring experience? Learn to recognize and solve systemic problems so you can attract and keep the best employees.

Week 21. Correlating the skeleton of your business with your cost structure allows you to deliver feedback from your systems to your employees, further reducing turnover.

After week 21, we’ll schedule another phone call.

Week 22. Learn to use the cost model, build a proper operations plan that guides you to your goals, and shows the bank that you know what you’re doing.

Weeks 23–24. Learn to tune up the management of your vendors and customers.

After week 24, we’ll schedule a phone call.

Week 25. A discussion of small business and your strategic options.

Week 26. Having much stronger financials, you may no longer need that loan you’ve been trying to get. But, if your plan says you do, and if you’ve done the exercises in the previous chapters, you’ll already have many of the components of a business plan. Then, I show you several lending-process secrets that few people are aware of and how to apply them to your advantage.

Week 27. What to do to sell your business for top dollar. Alternatively, if you want to keep your business, how to make the business more valuable in the short and long run. If you want a good price, there is more to selling a business than calling a broker. Imagine the price you could get for a handmade car in which the systems don’t work, versus what price you might receive for a Bentley. You’ve learned by now how to tune up your business and improve your cash flow. Learn what other systemic issues need to be managed to bring all of this together.
